- A senior bank analyst and a new branch manager get the same 4-hour AML module. The analyst has mastered four of the five concepts. The manager, none. The LMS marks both "completed" — two green checkmarks.
This is the blind spot inside $102.8B/yr of corporate training. 🧵 - The problem isn't the content. It's the measurement.
SCORM — the format most enterprises still run — reports one thing: did you finish? Pass/fail/completion. It tracks whether you watched the video. Never whether you learned anything. - "Adaptive learning" is the fix every vendor now claims to sell. But two very different things hide under that label, and the gap between them is the whole game:
collaborative filtering vs. knowledge tracing. - Collaborative filtering is Netflix for training: "people like you took Course X next."
Knowledge tracing is a diagnostic engine: it models mastery per skill. That branch manager's SAR-filing mastery? P=0.28. Sanctions 0.55. It scaffolds those gaps and skips anything above 0.75. - Cornerstone's Adaptive Learning Agent (launched March 2026) is the biggest platform move yet. It runs on collaborative filtering — peer completion patterns.
It recommends what to learn next. It never measures what you don't know. Not the same product. - The dollars: assign one 4-hour module to 500 compliance staff and that's 2,000 hours of seat time — most of it spent on content people already know.
At $874 average cost per learner, recover half that seat time and you bank $200K-$250K a year. - This isn't theory. Allegiant Airlines + Fulcrum Labs cut training time from 51 days to 23 — a 55% reduction — while accidents and equipment damage dropped 60%.
Less seat time. Better outcomes. Provable mastery instead of a completion checkbox. - Regulators are arriving. EU AI Act Article 4 mandates role-based AI literacy training — enforcement starts Aug 2, 2026, penalties up to EUR 35M or 7% of global revenue.
There's no prescribed format, and completion logs won't prove literacy per role. - Employees now use AI agents to breeze through compliance modules without learning — completion tracking can't catch it.
TD Bank ate a $3.1B penalty for an AML program that logged completions, not competence. Auditors want mastery evidence now, not checkmarks. - The Big 4 won't build this. Deloitte and PwC run $500K-$5M engagements to install Cornerstone or SAP and call it transformation. You get a configured LMS; the adaptive logic stays the vendor's.
We build the knowledge-tracing engine (SAKT/AKT) as a layer on the LMS you run. - Honest question for L&D and compliance leaders: when an auditor asks for proof your people are competent — not just "trained" — what do you actually hand them? A completion report, or concept-level mastery evidence?
#AdaptiveLearning #LearningAndDevelopment - We wrote up how knowledge tracing turns compliance training from a completion checkbox into audit-grade mastery evidence — and how it plugs into the LMS you already run via xAPI/LTI: https://veriprajna.com/solutions/adaptive-learning-ai
